Working with factories / Buyer guides
How do I communicate with my footwear factory?
Send a full brief with last, materials and construction, test sample fit on more than one size and give measured, photographed feedback. Approve a pre production pair made with bulk materials and sole before production begins, and confirm everything in writing.

1. Brief before the first call
Send the RFQ, design files, a reference shoe if you have one, and material swatches. A reference pair for fit is often the fastest way to communicate the last you want.
2. Give sample feedback
Wear test samples and note fit at the toe, instep, heel and width. Measure against the spec and photograph issues such as glue marks, stitching or sole alignment. Number each comment.
3. Keep revision rounds to a minimum
Fix the last and fit first, then materials and finish. Changing the last late restarts development. Consolidate all comments into one list per round.
4. Approve the PP sample
The PP pair uses bulk upper, sole and insole. Approve online from photos and measurements for minor changes, or ship pairs in key sizes for physical fit approval when fit is still in question.
5. Confirm in writing before bulk
Approved PP sample, quantities per colour and size, unit price, Incoterm, delivery date, packaging and inspection standard.
6. Quality inspection and AQL
An inspector checks a random sample of pairs for bonding, stitching, symmetry between left and right, sizing and finish. The batch passes when defects stay within the agreed AQL limit.
7. Report defects and resolve disputes
Send photos, sizes and quantities affected, and the spec point not met. Compare with the approved PP pair and agree the remedy in writing.
8. Read the timeline
New lasts and sole moulds add development time before bulk. Innovtex mass production runs 25 to 30 days, plus about 10 days for DDP delivery, customs cleared.
Communication checklist
What to send at each stage.
| What to include | Why the factory needs it |
|---|---|
| Reference pair or last details | Communicates fit quickly |
| Wear test notes by size | Catches grading issues early |
| Photos of marked defects | Removes ambiguity |
| Written PP approval | Bulk reference |
| Agreed AQL level | Defines pass or fail |
Common mistakes that delay quotes
Approving fit on one size only. Changing the last after sole moulds are made. Giving fit feedback without wear testing. Leaving left and right symmetry out of the inspection standard.
Questions before you choose
How do I give fit feedback on a shoe sample?
Wear test it, note fit at toe, instep, heel and width, measure against the spec and send numbered comments with photos.
Should I test more than one size?
Yes. Grading can change fit across sizes, so check at least the smallest, a middle and the largest size in the run.
What does AQL check on footwear?
Bonding, stitching, left and right symmetry, sizing and finish on a random sample of finished pairs.
What must be confirmed before bulk?
Approved PP pair, quantities per colour and size, price, Incoterm, delivery date, packaging and inspection standard.
How long is Innovtex mass production?
25 to 30 days, plus about 10 days for DDP delivery, customs cleared.
