Working with factories / Buyer guides

How do I communicate with my clothing factory?

Communicate in writing, reference the tech pack in every message and give measured, photographed feedback on each sample. Approve a pre production sample before bulk starts and confirm the specification, quantities, price and dates in writing.

1. Brief before the first call

Send the RFQ, design files, fabric references and any fit sample you like before you meet. A call is for resolving questions, not for describing the product from scratch.

2. Give sample feedback that can be acted on

Measure the sample against the tech pack measurement chart and list each point that is out of tolerance with the actual figure. Photograph the issue on a flat surface or a fit model and mark it. Number every comment so the factory can answer point by point.

3. Keep revision rounds to a minimum

Collect all comments from your team into one document per round. Do not add new design changes during a fit correction round; each new change restarts part of the development. Agree in advance what the next sample must fix.

4. Approve the pre production (PP) sample

The PP sample is made in the bulk fabric, trims and labels. It can be approved online from photos and a full measurement report, which saves shipping time, or shipped to you for physical approval when fit or hand feel is critical. Either way, your approval is the reference for bulk.

5. Confirm in writing before bulk starts

Approved PP sample reference, final quantities per style, colour and size, unit price, Incoterm, delivery date, labels and packaging, and the inspection standard. Bulk should not start until this is signed off.

6. Quality inspection and AQL

AQL (Acceptable Quality Limit) is a sampling standard: an inspector checks a random sample of finished pieces and the batch passes if the number of defects stays below the agreed limit. Agree the AQL level and which defects count as critical, major or minor before production.

7. Report defects and resolve disputes

Report defects quickly with photos, quantities affected and the tech pack point they break. Compare against the approved PP sample, not against a new expectation. Agree the remedy in writing: rework, replacement or adjustment.

8. Read the timeline

A production timeline separates development, sampling, bulk production and shipping. Innovtex mass production takes 25 to 30 days, with about 10 days for DDP delivery to your door, customs cleared. Delays in your approvals move every later date.

Communication checklist

What to send at each stage.

What to includeWhy the factory needs it
Complete RFQ and design filesAllows an accurate first quote
Numbered, measured sample commentsLets the factory fix exactly what is wrong
Photos with marked issuesRemoves ambiguity across languages
Written PP approvalBecomes the bulk reference
Agreed AQL levelDefines what passes inspection

Common mistakes that delay quotes

Giving feedback by voice note only. Saying "too big" without measurements. Adding design changes during fit rounds. Approving from a render instead of a sample. Leaving inspection standards undefined until goods are finished.

Questions before you choose

What is a PP sample?

A pre production sample made with the bulk materials and trims. Once approved, it is the standard the bulk order is checked against.

Can I approve a sample online?

Yes, from detailed photos and a measurement report. Ship it for physical approval when fit or fabric feel is critical.

What does AQL mean?

Acceptable Quality Limit: a random sample of finished goods is inspected and the batch passes if defects stay within the agreed limit.

How many sample rounds are normal?

It depends on the complexity of the garment and how complete the brief is. Consolidated, measured feedback keeps rounds to a minimum.

How long is Innovtex mass production?

25 to 30 days, plus about 10 days for DDP delivery to your door, customs cleared.
